In 25 years of enterprise IAM, I’ve watched the same pattern repeat with every new technology wave. Someone gets productivity. IT finds out later. Security finds out last. By then there are hundreds of users running an unsanctioned tool with access to production data, no audit trail, and no off-boarding process.

AI tools are in that exact phase right now. The difference is the blast radius.

Shadow AI Is Already an Audit Finding

Shadow AI isn’t theoretical. Your developers are using ChatGPT or Claude to debug code. Your analysts are pasting financial projections into Gemini to get a summary. Your customer success reps are feeding support tickets into whatever is fastest.

None of those sessions have audit trails. None are covered by your data classification policy. None were provisioned through your identity governance system.

When I ran IAM at a regulated financial institution, the question was never “do people use unsanctioned tools?” — they always do. The question was “how quickly can we detect it, and what’s our remediation path?” For AI tools in 2026, most organizations can’t answer either.

What actually works: require AI tool usage to go through approved, company-managed instances where you control data retention and can generate access logs. This isn’t about banning ChatGPT. It’s about making the sanctioned path the easy path.

Over-Permissioned Copilots Are the New Service Account Problem

GitHub Copilot, Cursor, and similar tools operate with the same repository access as the developer using them. If that developer has write access to 12 repos across 3 business units, the AI does too.

In traditional IAM, we call this the blast radius problem — if this credential is compromised, how much can an attacker reach? We’ve spent decades applying least-privilege principles to service accounts, privileged users, and third-party integrations. Then we handed an AI assistant the keys to everything and called it a productivity tool.

The controls that apply:

  • Repository scoping: limit copilot access to the active project, not the full org
  • Sensitive repo flagging: repos with PII, keys, or regulated data should require elevated justification before AI tools can index them
  • Session-based access: provisioned for the duration of a task, not persistent broad access

None of this requires new tooling. It requires applying the access control hygiene you already have to a new class of tool.

Agents Inheriting Human Credentials Is the Worst Gap

This is where I see the most dangerous setups. Teams build AI agents that run with the developer’s credentials, the admin’s API keys, or a service account scoped to “whatever we needed to make it work in testing.”

In practice: I’ve seen agent configurations where the AI can read and write S3 buckets, call external APIs, push to GitHub, and send Slack messages — because someone copy-pasted their own credentials into a .env file to move fast, and fast became permanent.

The fix is the same one we applied to service accounts twenty years ago: agents are principals, not users. Every agent gets its own identity with:

  • A dedicated IAM role or service account with scoped-down permissions
  • No human-level access by default
  • Secrets in a secrets manager, not environment files
  • Rotation built into the deployment pipeline
  • An off-boarding process for when the agent is deprecated

At ABT Labs, every bot we run — the Telegram agent, the content writer, the course QA bot — operates with a dedicated IAM role and AWS SSM-managed secrets. It took about an hour to set up properly the first time. That hour prevented a class of credential exposure incidents I’ve seen take organizations weeks to remediate.

The IAM Checklist for Enterprise AI

This isn’t new territory. The principles are 25 years old. The application is new.

For sanctioned AI tools (copilots, chat assistants):

  • Inventoried and approved through IT governance
  • Routed through company-managed instances where possible
  • Data classification policy extended to cover AI submissions
  • Off-boarding process defined for when employees leave

For AI agents (automation, workflows, bots):

  • Each agent has its own identity — no shared human credentials
  • Permissions scoped to what the agent actually needs
  • Secrets in a secrets manager, not hardcoded
  • Audit trail for agent actions
  • Rotation and off-boarding built into deployment

For shadow AI (what’s already running outside IT):

  • Detection method in place (DLP rules, network monitoring, or just asking)
  • Remediation path defined before you find the violation
  • Amnesty window: 30 days to self-report and migrate to sanctioned tooling
